AI is quietly being embedded into everyday enterprise tools like Microsoft Office and Salesforce, extending functionality in ways that could be helpful but are largely invisible to security teams. That \u201cinvisible AI middleware\u201d is already shaping user behavior and data access in ways security teams did not anticipate. Organizations must treat these integrations not as features, but as potential paths to data access, often with excessive privileges, that were not considered in original endpoint and infrastructure designs.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>This means organizations now need to include AI in third-party risk assessments, extending identity governance policies to cover embedded AI, and applying least privilege principles to how these agents request and consume data even through MCP servers. If AI can auto-draft an email or generate a sales forecast, it likely has access to customer records, communications, or sensitive financial data. Preparing now requires security teams to map out where AI is operating, confirm its entitlements, and monitor its behavior the same way they would third party integration with API keys. This quiet integration needs a voice and security teams should be that voice.\u00a0<\/p>\r\n\r\n\r\n\r\n<h4 class=\"wp-block-heading\"><strong>As AI adoption accelerates, what new threat vectors or attack methods do you foresee emerging around embedded agents?<\/strong>\u00a0<\/h4>\r\n\r\n\r\n\r\n<p>As AI adoption accelerates, threat actors will evolve their strategies to attack unique traits of AI to compromise an organization. Simply put, embedded agents create a new class of attack vectors because they inherit trust from the applications they are woven into and the data they can process. Imagine prompt injection attacks hidden inside an email summarized by CoPilot or malicious instructions delivered through chat service that compromises AI processing.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>Threat actors do not have to only phish humans; they are now able phish the AI agents embedded in platforms to exfiltrate data or alter workflows. This nuance implies that supply chain attacks will evolve too, including vendors unknowingly delivering compromised AI modules through updates based on AI adversarial attack training. Finally, we should also anticipate \u201cAI side-channel\u201d risks, where attackers manipulate context across multiple platforms to confuse or redirect agents.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>The real risk is not just in technical compromise (as mentioned), but in the confidence users place in AI and when we lose trust in a system altogether. If an embedded assistant says \u201capprove this invoice,\u201d will employees challenge it? Embedded AI is ushering in a new era where data poisoning, manipulation of model context, and automated persistence become normalized tools for threat actors simply because we have become accustomed to accepting that the AI-generated output is correct.\u00a0<\/p>\r\n\r\n\r\n\r\n<h4 class=\"wp-block-heading\"><strong>BeyondTrust focuses strongly on privilege and identity security. How is your team evolving its tools and strategies to address AI-driven risks?<\/strong>\u00a0<\/h4>\r\n\r\n\r\n\r\n<p>Privilege access management and identity security remain disciplines that guard the keys to the kingdom. AI does not change that. AI actually confirms the need for these solutions now more than ever because of automated AI attack vectors.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>At <a title=\"BeyondTrust\" href=\"https:\/\/www.beyondtrust.com\/\" target=\"_blank\" rel=\"noopener nofollow\">BeyondTrust<\/a>, we view AI agents as machine identities in their own right. They require authentication, governance, and privilege management just like human or any other non-human identity. Our strategy is to extend least privilege and just-in-time access into AI workflows. For example, if an embedded AI needs to query sensitive financial data, it should receive a scoped, ephemeral token with no standing privileges, no cached passwords, and a risk assessment to determine if there is any additional risk.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>BeyondTrust solutions are evolving to monitor and detect anomalous AI behaviors, whether it\u2019s an agent making excessive requests or attempting lateral movement across platforms. Finally, we are investing in policy-driven guardrails to prevent AI from becoming a \u201cconfused deputy\u201d that executes malicious actions on behalf of a threat actor.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>The endgame is simple: AI must operate as a least-privileged, fully auditable identity in the enterprise ecosystem without any standing privileges. Anything less risks weaponizing AI against ourselves at a speed we would be unable to manage if a breach occurs.\u00a0<\/p>\r\n\r\n\r\n\r\n<h4 class=\"wp-block-heading\"><strong>As AI becomes the \u201cmiddleware\u201d for enterprises, do you see a future where attackers weaponize AI agents as autonomous threat actors?<\/strong>\u00a0<\/h4>\r\n\r\n\r\n\r\n<p>Unfortunately, and frighteningly, \u201cyes\u201d. The future will see attackers weaponize AI as autonomous threat actors. In many ways, it is already starting. Threat groups are experimenting with AI-driven reconnaissance, automated penetration testing, and socially engineered spear-phishing campaigns using near perfect grammar and localization. In my opinion, the next step is embedding malicious AI agents directly into enterprise workflows, creating a new type of Trojan Horse that acts with persistence and autonomy.<\/p>\r\n\r\n\r\n\r\n<p>Unlike traditional malware, a hostile agent does not need to exploit a vulnerability; it can live inside trusted platforms, blend with legitimate activity, and leverage existing entitlements. This changes the game and can occur via supply chain attacks, compromised open source, or even AI malware sourced via a phishing attack. The defender\u2019s challenge will be less about finding \u201cbad code\u201d and more about identifying \u201cbad behavior.\u201d AI as a middleware is a double-edged sword compared to middleware of the 1990\u2019s. It enables speed and productivity, but it also gives adversaries a new substrate to operate with compared to the brick-and-mortar datacenter middleware contained within the traditional moat and castle IT perimeter of years past.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>To counter this, enterprises must operationalize Zero Trust for AI. This includes adopting principles like continuous identity verification, continuously monitor intent, and enforce policy-driven controls regardless of whether the actor is a human, application, algorithm, or an ephemeral data access connector needed for AI as middleware to access appropriate information.\u00a0<\/p>\r\n\r\n\r\n\r\n<h4 class=\"wp-block-heading\"><strong>Looking ahead, what cybersecurity skills and capabilities will CISOs and their teams need to prioritize in the next 3\u20135 years to address cyber risks?<\/strong>\u00a0<\/h4>\r\n\r\n\r\n\r\n<p>CISOs and their teams must evolve in parallel with AI adoption. Technical skills like identity security, privilege access management, and adversarial AI testing will be critical. In addition, dedicated teams will be needed to understand how AI influences business workflows, compliance mandates, and how forensics teams can consume AI audit logs to determine appropriate behavior. Threat hunting will also need to evolve into \u201cagent hunting\u201d. This includes detecting not just human adversaries, but anomalous machine-driven AI behaviors and malicious shadow AI.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>Beyond technical skills, CISOs will need stronger communication capabilities to explain AI-driven risks to boards, regulators, and non-technical stakeholders. This will require a refresh of AI educational training across the board for all business roles. The organizations that thrive will be the ones that invest in developing hybrid talent and security professionals fluent in both AI mechanics and classic cyber fundamentals.\u00a0\u00a0<\/p>\r\n\r\n\r\n\r\n<p>Therefore, the future CISO is part defender, part AI ethicist, and part educator, leading enterprises into a security model where identity (human, machine, application, or AI) remains the ultimate perimeter.\u00a0<\/p>\r\n\r\n\r\n\r\n<p>As enterprises enter an era where AI becomes deeply woven into their operational fabric, the line between convenience and vulnerability grows thinner. The challenge is no longer just about protecting systems from external threats but about understanding and governing the intelligent systems within them. Success in this new landscape will depend on how effectively organizations can merge identity, privilege, and AI governance into a unified security strategy, one that treats every digital actor, human or machine, with the same rigor of accountability.
